Keynote Speaker on Cultural Agility

In February 2026, I had the privilege of being a Keynote Speaker at the World HRD Congress in Mumbai. The overall theme of the conference was The Future of Work. My session focused on cultural agility, as a critical skill that will define success in our increasingly global, hybrid, and multicultural workplaces.

As a keynote speaker specialising in cultural agility and inclusive leadership for organisations across Asia, it gave me the opportunity to share practical tools that leaders can use immediately in their day-to-day job leading multicultural teams and navigating complex situations that involve different generations and cultures.

The Iceberg Model: Seeing Beyond the Surface of Cultural Identity

To help the audience grasp the complexity of cultural identity, I opened with the Cultural Iceberg model, developed by anthropologist Edward T. Hall in 1976.

Just like a real iceberg, only a small part of culture is visible above the waterline: language, food, clothing, greetings, holidays… The vast majority (90% according to his research) sits hidden below the surface: values, beliefs, attitudes toward hierarchy, time, conflict, decision-making, and unconscious biases.

Leaders who only address the visible tip miss the real opportunity. In multicultural Asian teams, where people may share the same office (or Zoom screen) but operate from completely different worldviews, understanding the “below-the-surface” layer is what separates good leaders from truly exceptional ones.

My Signature CULTURE Framework

Theory alone doesn’t change behaviour. That’s why I shared my signature CULTURE framework – a simple, memorable, and actionable system I’ve developed to help individuals and leaders systematically build cultural agility every single day.

Here’s what each letter stands for:

**C – Connect
Build authentic relationships by showing genuine curiosity about others’ experiences and backgrounds. Connection is the foundation of trust in any team and relationship.

**U – Unlearn
We all carry biases and assumptions. The first active step is to unlearn what we think we “know” about other cultures so we can approach every interaction with fresh eyes.

**L – Listen
Practise deep, empathetic, activelistening. In some cultures silence means respect; in others it means disagreement. Listening without rushing to respond uncovers insights you would otherwise miss.

**T – Think Differently
Challenge your default mental models. What seems logical in one culture may be inefficient or even offensive in another. Flexible thinking opens the door to innovation.

**U – Understand*
Dive beneath the iceberg. Take time to truly understand the invisible values and beliefs that shape behaviour. This deeper understanding turns differences into strengths.

**R – Reframe
When cultural friction arises, reframe the situation. Instead of seeing a problem, look for the opportunity hidden inside. Reframing turns potential conflict into collaboration.

**E – Educate
Continuously educate yourself and others. Share what you learn, recommend resources, and create a team culture where cultural agility is celebrated and developed together.

The leaders left the ballroom with a clear roadmap they could take back to their organisations immediately to put it into practice.
